How Much Should You Charge Customers for Shipping? Flat-Rate vs. Free vs. Real-Time Rates

How you charge for shipping moves both your conversion rate and your margin more than almost any other call in e-commerce. Set it too high and customers abandon their carts. Set it too low and you eat the difference on every order. Get the model wrong and you do both at once.

There's no universal answer. There's a right answer for your store, based on your average order value and margins. Here are the four main approaches and how to pick between them.

Option 1: Free shipping

"Free shipping" is the phrase shoppers respond to most in e-commerce, and the psychology is well documented: shoppers strongly prefer a single all-in price to a product price plus a separate shipping line, even when the totals are identical.

The catch is that free shipping is never actually free. You're absorbing the cost somewhere. The two common approaches are to bake the shipping cost into your product price, or to offer free shipping above a threshold ("free shipping on orders over $50") that nudges customers to add more to hit it.

Free shipping works best when your margins can absorb it, or your AOV is high enough that the threshold lifts basket size more than it costs you.

Option 2: Flat-rate shipping

Flat-rate shipping charges every customer the same amount (or a small number of tiers) regardless of the actual carrier cost. Its virtue is simplicity. It's easy to communicate, easy to manage, and predictable for customers.

The risk is accuracy. A single flat rate overcharges on cheap-to-ship orders (hurting conversion) and undercharges on expensive ones (hurting margin). Flat rate works well when your catalog is fairly uniform in size and weight, so a single number lands close to true cost most of the time.

Option 3: Real-time carrier rates at checkout

Real-time rates show the customer the actual carrier cost for their specific parcel and destination, calculated live at checkout. This is the most accurate model: customers pay close to true cost, and you rarely over- or under-charge.

It also reduces nasty surprises. Because the quoted rate reflects the real shipment, there's less risk of a customer feeling gouged or you silently losing money. The trade-off is that customers see a variable number that can occasionally feel high. That's where pairing real-time rates with discounted carrier pricing matters, so the number they see is as low as possible.

Option 4: Hybrid

Most sophisticated stores blend approaches. A common hybrid: free shipping above a threshold, flat or real-time rates below it. This captures the conversion power of free shipping for larger baskets while protecting margin on small ones. Another hybrid offers a cheap flat "economy" option alongside a real-time "express" option, letting customers self-select.

Let dimensional weight and surcharges inform your number

Whatever model you pick, your pricing has to account for what shipping actually costs you, which is more than the base rate. Dimensional weight can make a light, bulky parcel cost far more than its weight suggests, and surcharges (residential delivery in the mid-$6 range, additional handling, fuel) stack on top. If you set a flat rate or a free-shipping threshold without factoring these in, you can quietly ship at a loss on exactly the orders you thought were profitable.

The fix is to know your true average cost per parcel, base plus surcharges, and price from there.

Don't let shipping cost kill the cart

One reason to get this right stands out: unexpected shipping costs are one of the leading causes of cart abandonment. A shopper who reaches checkout, sees a shipping charge they didn't anticipate, and leaves is a sale you already won and then lost. Whatever model you choose, the goal is to avoid a jarring surprise at the final step. You do that by making shipping free, making it predictable, or showing an honest, discounted real-time rate early.
